Document judgment, not just steps
A usable playbook explains when to run a play, why it exists and when to stop. It connects a segment and problem hypothesis to account selection, outreach, discovery and opportunity progression. A sequence of buttons is incomplete if the receiving team cannot make the underlying commercial decisions.
Use this playbook outline
Include market and disqualifiers; account-source standards; trigger and pain hypotheses; buyer roles; message examples and their purpose; reply handling; discovery questions; qualification evidence; deal-review rhythm; business-case inputs; procurement path; record ownership and escalation. Assign an owner and review date to each maintained section.
Write one play with its limits
For an illustrative expansion play, record the public expansion source, date and relevant business problem. Explain why the change may matter and which discovery question would disprove the thesis. Keep good and bad examples. The goal is to transfer reasoning rather than teach the team to copy a message regardless of context.
Make the handoff evidence explicit
Define what a receiving seller needs: company fit, actual contact, buyer-confirmed problem, relevant impact, committee coverage and shared next action. Include rejected-handoff examples with reasons. This makes the qualification standard teachable and helps the prospecting team learn from later sales decisions.
Train through live work
Let the client team research an account, write a hypothesis, run discovery and inspect a deal while the operating team is still available. Coaching should identify the precise gap and a practical next exercise. Internal agents can support documentation and review, but people retain judgment and responsibility.
Use the handover acceptance checklist
Can the team source suitable accounts, trace the evidence, route replies, conduct discovery, create an accepted opportunity, maintain next steps and inspect a stalled decision? Can it explain which systems it owns and who maintains them? Record demonstrated capability and remaining gaps rather than calling a folder delivery complete.
Clarify system and data ownership
Agree subscription owners, account records, custom workflows, permission removal and client-specific deliverables before signing. Reusable agency IP and third-party tools can have different rights. A client-owned motion requires clear access and responsibility as well as documentation.
Keep improving after transfer
Assign someone to maintain the playbook from actual conversation evidence. Archive superseded messages with the reason they changed. Review buyer objections and rejected opportunities, and update the relevant play rather than adding more pages indiscriminately. A compact maintained playbook is more useful than an expansive stale one.
