Use metrics that reveal a decision or bottleneck
A meeting count can indicate workload while saying little about buying readiness. Stage conversion helps only if stages have consistent evidence definitions. Stage age helps only if the team understands the buyer's process and does not manufacture urgency to improve a chart.
Review cohort maturity and value assumptions. Compare similar opportunities over appropriate periods rather than mixing new and mature records. Do not assign a universal stage probability without calibration to your own history. Where data is sparse, explain the forecast as a scenario rather than measured certainty.

Work through the decision
Illustrative review: ten evaluations include six with agreed criteria and four with no decision owner. The combined stage count hides different quality. Split the evidence and assign actions to resolve the missing owner rather than predicting the same probability for all ten.
If a mature cohort loses repeatedly during security review, examine materials and product readiness. If a new cohort has not yet reached procurement, do not compare its signed rate directly with the mature one. Metrics should make the next investigation clearer.
Pipeline grows because guessed values grow
A larger amount entered into a field can increase the chart without changing buyer commitment. Track whether value is assumed, scoped or executed. Keep unsupported nominal value out of confident revenue claims.

Choose one transition and inspect its last ten records. Compare the evidence, elapsed time and loss reasons before deciding which metric or process change is needed.
