Every stage should make a claim you can inspect
Choose stages that help your team decide the next action. For example, problem validated, evaluation agreed, commercial decision active and agreement executed. At each point, ask what the buyer confirmed and what remains unresolved.
Write an exit rule and examples, including a case that should not advance. Check how manual and automated updates work in the CRM. A required field may encourage completeness but cannot produce truthful evidence. Keep forecast assumptions separate from stage names; arbitrary percentages are not measured win rates.

Work through the decision
Illustrative deal: a demo is completed, but the buyer cannot explain who will evaluate adoption or approve spend. The seller should not advance it to commercial decision simply because a proposal was sent. Record the missing roles and agree the next validation action.
A different buyer has agreed evaluation criteria and an owner but has not finished security review. Keep that blocker visible. The stage describes established progress; the risk field describes what could prevent further progress. Both belong in the review.
Seller activity masquerades as buyer progress
Calls held, demos shown and proposals sent may support the process, but they cannot alone establish a decision. Review whether stage advancement requires buyer evidence. If not, the forecast can grow without the purchase becoming more likely.
