Follow the cohort through decisions
Start with the accounts selected and the reason they fit. Track contacts attempted, delivery problems, relevant responses and held conversations. Then record which opportunities were accepted and why others were rejected. This connects channel work to the quality of selling evidence.
Review progression and economics over an appropriate period. A complex deal may outlive the campaign window. Avoid comparing an immature cohort with a mature one as if their outcomes are equivalent. Signed value, collections and contribution need separate definitions, and multi-touch attribution should remain honest about uncertainty.

Work through the decision
Illustrative report: 100 selected accounts produce 12 meaningful conversations, four accepted opportunities and one signed contract after the review period. Those counts are not a benchmark. Show cohort dates, rejected reasons and the work still active.
If opens rose but accepted opportunities did not, inspect reply meaning and fit instead of declaring success. If qualified evaluations stalled, inspect adoption and approval rather than blaming the subject line. Metrics become useful when they locate the next decision.
A denominator disappears from the success claim
Ten opportunities may be impressive or inefficient depending on the cohort, period and effort. Always state the base and definition. Do not combine accounts, contacts and meetings in one conversion calculation without explaining the relationship.

Replace one activity-only report with an account-cohort view. Add the evidence and owner for each stalled transition, then decide which part of the motion needs work.
