Look for integration into your decisions

The practical signs of an embedded team are ordinary: shared account records, a named commercial lead, timely product escalation and a common definition of an accepted opportunity. It should be possible to trace an account from research to its next buyer decision without joining several disconnected reports.

Agree meeting cadence and async reporting in advance. A weekly review should show what advanced, what was rejected, what is blocked and what requires a client decision. High activity totals can be useful context, but they should not replace those questions. Your employees and the partner need a single operating language.

Work through the decision

Illustrative example: an AE at the client receives three different spreadsheets from an agency each week and must reconstruct which contacts replied. That delivery can be useful research support, but it is not an embedded operating motion.

A better scope puts relevant replies, account context and agreed actions into the client's CRM. The external seller joins the opportunity review and owns the agreed follow-up. The product owner joins only where expertise is needed. This preserves client visibility while reducing handoff work, without pretending the partner is an unlimited internal department.

The retainer buys access to a team without allocated work

Ask what work and capacity are actually committed, not how many people appear on the agency's team page. A specialist may support several accounts. That can be appropriate, but it should be explicit so the client can assess response coverage and competing priorities.
