Teach the decisions while they are being made
A live account provides context that a generic seminar lacks. Explain why it was selected, what discovery changed, what was rejected and how the next action was chosen. Preserve appropriate confidentiality and recording consent when using conversations for training.
Progress from observation to supervised work to independent tasks. The external team should show the reasoning, while the client allocates operators and management. Keep assessment role-specific: a seller and administrator need different demonstrations. Connect the plan to the engagement's handover criteria from the beginning.
| Decision | Evidence to use | What changes next |
|---|---|---|
| Observe | Operator sees the decision and its evidence | Explain the rule and exception |
| Attempt with review | Operator creates a record or buyer action | Coach the reasoning and repair missing context |
| Demonstrate independently | Operator handles an unfamiliar normal or failed case | Accept capability or define the remaining gap |
Work through the decision
Illustrative sequence: an internal AE observes two discovery reviews, then writes an assessment before seeing the agency seller's assessment. The team compares the evidence behind differences. Next the AE leads a conversation and prepares the mutual plan with review.
A final unfamiliar case tests whether the judgment transfers. If not, identify the missing rule or product knowledge. A calendar of training sessions is useful planning, but the acceptance artifact is the operator's demonstrated work.
Training happens only after the agency has finished
Late presentation leaves little time to practice and correct gaps. Name successors early and include their participation in delivery. If a role remains vacant, record that as an unresolved dependency rather than calling transfer complete.
A concrete next step
Ask the proposed partner to place successor participation on the delivery plan. Identify one unfamiliar task each person must demonstrate before the agency exits.
